Missing Activities in Baseline vs. Update Schedule: Causes, Impact, and Fixes
A. Introduction
One of the most frustrating issues when managing project schedules is dealing with missing activities in either the baseline or update schedule. These discrepancies can create confusion, impact project tracking, and cause reporting inaccuracies. If an activity exists in the baseline but is missing in the update, it won’t appear in the updated schedule at all. On the contrary, if an activity is present in the update but not in the baseline, the Baseline Start Date and Baseline Finish Date fields for that activity will be empty. To resolve such issues, schedule comparison tools are essential for tracking differences between the two schedules.
Let’s dive into why activities might be missing, how to detect them, and best practices for managing these inconsistencies.
B. Why Compare the Baseline and Update Schedule?
Comparing these schedules helps identify deviations, such as missing activities, delays, or additional tasks. A well-maintained comparison allows project managers to take corrective actions and keep the project on track.

C. Missing Activities in the Baseline but Present in the Update
Why Do New Activities Appear in the Update?
Sometimes, an updated schedule includes activities that were not in the baseline. This can happen due to:
· Change orders adding new tasks
· Adjustments based on unforeseen conditions
· Errors in the original baseline that required correction
· Breakdown of larger activities into smaller, more manageable tasks
Impact of Newly Added Activities
· May affect resource allocation and budget planning
· Can alter critical paths and dependencies
· Could signal the need for a revised baseline
In the following section, we will demonstrate How you find the missing activities from the Baseline in the updated schedule
1. How the Schedule Displays Newly Added Update Activities
Since these activities didn’t exist in the baseline, the Baseline Start and Finish Date fields remain blank. This means that while the activity exists in the current update, there’s no historical data from the original plan to compare against.
2. How the Schedule Displays Missing Baseline Activities
This is the easiest way to find the missing activities in the baseline, but you can also use the claim digger or the schedule comparison. We will explain it in the next case but for now you can find the missing activities from the baseline as follows.
Empty Baseline Start and Finish Dates
If an activity is missing in the update schedule but exists in the baseline, the Baseline Start and Baseline Finish dates will appear empty. This is because the update no longer recognizes the activity as part of the project timeline.
So we have here 2 projects with the same activities
We will delete some activities from the Baseline, and we will assign and maintain the baseline to the updated schedule

So, as you see here the BL Project start and Finish dates are empty the Black chart under the activity is not shown also.
You may do it the hard way, which is to VLOOKUP the activities in Excel between Baseline activities and the updated schedule to find the missing Activities, this may take too much time as you need to restore the baseline and export the activities and Export the Update schedule activities too then VLOOLUP between the two schedules and it also goes both ways when the missing activities from the baseline or the updated schedule.
D. Missing Activities in the Update Schedule but Present in the Baseline
Several factors can cause activities to disappear from an updated schedule despite being part of the baseline:
- The activity was deleted mistakenly or intentionally.
- The scope of work changed, leading to its removal.
- The task was merged with another activity.
- Scheduling errors caused the activity to be omitted.
Impact of Missing Activities on the Project
- Tracking Issues: The missing activities distort progress analysis.
- Reporting Gaps: Stakeholders may not have an accurate picture of project status.
- Risk of Delays: Without key activities, dependencies might be overlooked.
1. Using Schedule Comparison to Identify Missing Activities
Comparing the baseline and update schedules ensures all planned activities are accounted for. Missing activities can be identified using software tools.
Steps to Identify Missing Activities
1. Load both the baseline and update schedules into a comparison tool.
2. Generate a variance report highlighting missing activities.
3. Review the impact of missing or new activities.
4. Take corrective actions as needed.
You may need to know the schedule comparison points and what differences can be shown so check is article: Claim Digger Baseline V.S Revised Schedule Comparison
From Tools, Choose Schedule Comparison

You can find the missing activities IDs and Name as follows
Best Practices for Managing Missing Activities
- Regularly review schedule updates.
- Keep thorough documentation of all changes.
- Conduct impact analysis before making major schedule changes.
Conclusion
Missing activities in project schedules can cause confusion and inaccuracies in reporting. Whether activities disappear from the update or appear unexpectedly, project managers must use schedule comparison tools to identify and address these discrepancies. A structured approach to scheduling ensures clarity, consistency, and better project control
